5 Signs You're Ready to Move from Prototype to Production
You've validated the design. The prototype looks good. Customers have responded well. It's time to start planning the transition to production.
Or is it?
Moving from prototype to production is one of the most critical—and most misunderstood—transitions in product development. Many teams make the leap too early, only to encounter challenges that threaten the entire project. Others wait too long, burning resources on prototypes when they could be generating revenue.
How do you know when you're truly ready? Here are five signs that signal it's time to move forward.
Sign 1: Your Design Has Stabilized
This sounds obvious, but many teams treat it as optional. Your design is stable when:
- Specifications are frozen. Material selection is locked. Dimensional tolerances are defined. All critical dimensions have been validated on at least one round of functional prototypes.
- Multiple iterations have converged. You're not making large changes anymore. Adjustments are minor—tweaks to draft angles, slight changes to wall thickness. If you're still rethinking core features, stay in prototyping.
- You've addressed all "unknown unknowns." The issues you're discovering now are known problems with known solutions. You're not still exploring new design territory.
If you can't describe your design in final specifications, you're not ready.
Sign 2: You've Passed Functional Testing
Visual prototypes are great for marketing. 3D printed parts are wonderful for form studies. But functional testing requires real material properties.
- Mechanical performance: Does the part withstand the loads, cycles, and environmental conditions it will face in real use? If your test uses a different material than production, the results don't apply.
- Assembly compatibility: Does the part fit with other components in the actual product? Have you tested the complete assembly in realistic conditions?
- Long-term reliability: Have you run accelerated life testing? The part might survive 100 cycles in your lab, but what about 10,000 cycles in the field?
The transition point comes when every functional test passes consistently—not "most of the time" or "with adjustments."
Sign 3: Customer Validation Is Complete
Before you commit to production, you need to know that customers want what you're building. But "customers" means different things at different stages.
- For B2B products: Have you shown pre-production samples to key accounts? Have you confirmed pricing and performance meet their requirements? Have you secured at least one committed order?
- For medical or regulated products: Have you run clinical validation? Have you confirmed regulatory requirements are satisfied?
- For consumer products: Have you tested with real users? Have you validated packaging, instructions, and experience?
Customer validation isn't complete until the feedback is unanimous: "Yes, this solves our problem and we would buy it."
Sign 4: Your Supply Chain Is Ready
A great product won't matter if you can't produce it at scale. And scaling isn't just about ordering more parts—it's about setting up systems.
- Supplier qualification: Have you audited the supplier that will produce your production components? Do they meet your quality and capacity requirements?
- Quality control systems: Do you have incoming inspection protocols? Can you measure critical features to defined tolerances?
- Logistics setup: Have you configured shipping, warehousing, and inventory management? Can you deliver to customers on time?
If you don't have answers to these questions, you're not ready for production.
Sign 5: You Have a "Plan B" for Production
This is the sign that separates mature teams from everyone else. You should have a plan for what happens when production doesn't go as expected.
- Plan B for tooling: What if your primary supplier has production delays? Do you have a backup supplier or alternative manufacturing method?
- Plan B for capacity: What if demand exceeds forecasts? Can you quickly add capacity through the same supplier or a secondary source?
- Plan B for quality issues: What if initial production runs don't meet specifications? Do you have a corrective action process in place?
Having a Plan B doesn't mean expecting failure. It means being prepared so that if something goes wrong, you can respond quickly without derailing the entire project.
Still Not Sure? Ask These Questions
If you're hesitating at any of these signs, ask yourself:
- "What's the minimum viable set of specifications I need before tooling?"
- "Which risks carry the highest consequence if I move to production?"
- "What's one more prototype run revealing that I haven't already learned?"
Your goal isn't zero risk—perfection is impossible. Your goal is informed confidence.
The Cost of Waiting vs. The Cost of Rushing
It's useful to think about two failure modes:
Rushing: You start production too soon, discover design issues late, and spend excessive time and money fixing them. This typically costs 10-20x more than catching them in prototyping.
Waiting: You over-engineer or over-validate, spending six extra months on prototyping when you could already be generating revenue. Opportunity cost accumulates differently.
The sweet spot is when all five signs above are clearly met. At that point, you're not gambling on production—you're executing a known plan.
